Discovery & Assessment

Week 1-3

Map the current landscape: dependencies, data flows, integration points, and undocumented behaviours. Identify what moves first, what stays, and what gets retired.

Architecture & Planning

Week 4-6

Design the target state. Define migration waves, rollback strategies, and success criteria for each phase. No surprises allowed.

Incremental Migration

Week 7-14

Move workloads in small batches. Parallel running, traffic shifting, and automated validation at each step. If something breaks, we roll back that piece, not everything.

Validation & Cutover

Week 15-18

Final validation, performance benchmarks, and cutover of remaining traffic. Decommission old systems only after the new ones prove themselves in production.
